Why Packaging Engineers Should Help Guide Product Design

43105.pngAnalyst Insight: When packaging engineers are brought in late in the process, a small issue can turn into major operational problems. A recent planter redesign showed how a quarter-inch mismatch triggered damage, doubled shipments, and strained warehouse space. The fix was simple, but only after a costly rework. The lesson: Packaging engineering isn’t just about boxes. It belongs at the manufacturing table from day one.

One of the most expensive mistakes in product development is waiting to engage packaging engineering until after the product is developed. Minor adjustments in size and/or shape can result in significant savings in the shipment and mitigation of damage. A recent case involving a decorative planter is a clear example.

A client had been experiencing a high rate of breakage in transit. To control the damage, the shipping team cut pallet loads from four planters down to two. That helped the damage issue, but it doubled shipments and increased storage requirements, creating additional costs and operational headaches.

When we dove in and completed our root cause analysis, we determined that once packaged, each planter measured 20¼ inches. Placing two side by side created a half-inch overhang beyond the pallet’s footprint. That small amount shifted the transport stress onto the product instead of the pallet, leading to multiple failures.

The eventual fix required modification of the planter mold, reducing the product to 19½ inches and bringing the packaged width down to 19¾ inches. This eliminated the overhang entirely. With the adjustment, the team restored full four-unit pallet loads, halved the shipment count, improved protection in transit, and lowered the transportation cost per unit. The correction was not expensive, but it was still a redesign cost that was completely avoidable.

This underscores a much broader point: That packaging engineering goes far beyond the box, the foam or the pallet patterns. It can, and should, reach directly into manufacturing processes such as mold dimensions, product geometry, tolerances, material choices, assembly and positioning choices. All these factors shape how well a product moves through a warehouse, fits a pallet, or withstands vibration and outside pressure. When packaging engineers are part of early product development, they prevent dimensional conflicts, reduce rework needs, and avoid unnecessary freight expense. When they are involved late, they are left solving problems that could have been designed out months earlier.

In this planter case, the redesign delivered major savings, but it also highlighted how early packaging insight could have prevented the issue altogether. This would have resulted in saving time, minimizing risk, and speeding the product delivery to the market.

Outlook: Manufacturers are increasingly recognizing that packaging engineers belong at the front of the design process, not the end of it. As transportation costs rise and warehouse space tightens, early dimensional planning will become a competitive advantage. Companies that integrate packaging with product design and manufacturing will avoid costly rework, protect margins, reduce carbon emissions, and get products to market faster, often by correcting issues that are measured in fractions of an inch.
