Solution: We resisted blaming the forwarders, instead proposing an independent team of order service agents, who work directly with the client's buyers. Our Process Design assigned each agent to her own roster of Asian suppliers. They developed a close, order-by-order rapport.Each agent became an advocate for her set of buyers; suppliers and forwarders.
Results: Because this was a counter-intuitive -- and labor intensive -- solution, the client had cost reservations. We fought off an "off-shore" counter-solution by demonstrating that by using part-time American agents experienced in the auto industry, our solution provides a higher level of service at a competitive price.
Strategy: (1) Review client's order to delivery cycle; (2) Structure & staff, at a proper price-point, an order management team, with designed systems support; (3) Link suppliers, consolidators and buyers daily to US team.
