How eGourmet Solutions Scaled Up Cold Chain Fulfillment Through a Partnership With Techdinamics

The Challenge

When the COVID-19 pandemic reshaped consumer buying habits in 2020, e-commerce fulfillment technology demand surged almost overnight. For eGourmet Solutions, a third-party logistics provider specializing in cold chain logistics, the impact was immediate.

Based in Kansas City, eGourmet Solutions operates five facilities across the U.S., providing frozen, refrigerated and temperature-controlled fulfillment services for both wholesale retailers and direct-to-consumer brands. For more than 20 years, the company has built its reputation on delivering products quickly, accurately and in perfect condition. That’s no small task for the highly demanding world of cold chain logistics.

Then the pandemic hit.

“Our volume tripled overnight,” says Ariane Kemper, co-founder and chief operating officer of eGourmet Solutions. “We knew we urgently needed a more scalable solution, not only because volumes continued to grow, but because client expectations around customizations, visibility and delivery speed were intensifying as well.”

What began as a sudden spike in orders didn’t fade when the pandemic restrictions eased. By 2024, fulfillment volume had grown by 450%.

The growth was exciting, but it also exposed limitations in the company's existing technology. Many processes still relied on manual work, making it difficult to keep pace with rising order volumes and increasingly complex customer requirements. At the same time, clients wanted more visibility into their inventory, faster delivery times and workflows tailored to their specific needs.

eGourmet needed a technology foundation that could support continued growth without compromising service levels, fulfillment accuracy or cold chain performance. More importantly, it needed a solution flexible enough to support the unique needs of multiple customers operating within a highly customized fulfillment environment.

The Solution Journey

To prepare for the next stage of growth, eGourmet began evaluating technology platforms that could help simplify operations while providing the flexibility its customers required. The company ultimately selected techOMS, an order management system for 3PL operations, from Techdinamics and paired it with Extensiv’s warehouse management system.

Today, for multi-client 3PL operations managing temperature-controlled warehousing at scale, a purpose-built order management system for 3PL fulfillment is a competitive necessity.

“The WMS, OMS and TMS are not just operational tools,” says Kemper. “They’re also financial and customer-service tools. All of those functions have to be taken into account and streamlined.”

The implementation required alignment among operations, customer service and finance teams while fulfillment activities continued uninterrupted across the company’s nationwide network.

For Adam Lavergne, product manager for techOMS at Techdinamics, success depended on first understanding how eGourmet actually operated.

“A system is defined by the business processes and the objective of the business processes,” Lavergne says. “Once we had full visibility into those workflows, building the technical solutions around them became much more realistic.”

Rather than simply replacing one system with another, the two companies used the implementation as an opportunity to rethink how work was being done. Together, they identified opportunities to automate repetitive tasks, streamline processes and create workflows that could adapt as the business evolved.

Over four months, eGourmet transformed its fulfillment environment. Processes that once required significant manual intervention became automated. Workflow modifications that previously required weeks or months could now be implemented in days or even hours.

The result was a fundamental shift in how eGourmet operated. The company moved from a reactive operation to one driven by data, visibility and proactive decision-making. Despite the complexity of the project, eGourmet maintained uninterrupted service throughout the transition.

“We have the most amazing team,” says Kemper. “They made it happen. They powered through. They solved issues every day and found solutions. We didn’t miss a beat.”

Why Techdinamics Was Chosen

For eGourmet Solutions, selecting a technology provider was about more than purchasing software. The company required a partner willing to understand the complexities of cold chain 3PL software and adapt its technology to support highly customized client requirements.

“We needed more than just software,” Kemper says. “We needed a true partner that was willing to understand the complexities of what we do and adapt to those.”

An out-of-the-box solution wasn’t sufficient for a multi-client 3PL environment where each customer may have different packaging requirements, shipping rules, reporting expectations and operational workflows.

Techdinamics distinguished itself through its approach to customization and process design. Rather than requiring eGourmet to adapt its operations to a fixed platform, the company worked closely with stakeholders to tailor workflows around business needs.

Lavergne’s operational background also contributed to the partnership. Having spent more than two decades in retail and working extensively with third-party logistics providers, he brought firsthand knowledge of the challenge associated with scaling fulfillment operations while maintaining customer service levels.

The collaborative relationship has continued beyond implementation. Teams from both organizations regularly identify opportunities to refine workflows, automate processes and improve operational performance. According to Lavergne, the project has evolved into an ongoing partnership focused on growth and continuous improvement.

“We continue to iterate,” he says. “The ideas don’t stop.”

For eGourmet, that commitment to long-term collaboration became a key differentiator. The company was looking for a technology partner capable of growing alongside its business and supporting future innovation.

The Result

Since implementing techOMS, eGourmet Solutions has transformed its fulfillment operations — shifting from reactive processes to a highly efficient, data-driven engine built for speed, scalability and customer visibility. Automated workflows and rules-based processes have significantly reduced manual touchpoints while improving operational consistency. As a result, the company can now onboard customers with highly customized fulfillment requirements in a matter of days rather than weeks or months.

The impact has been substantial. Orders shipped per hour have increased by 37%, while orders picked per hour have risen 49%. Despite managing significantly higher volumes, eGourmet maintains a 99.98% on-time, in-full fulfillment rate and 99.99% inventory accuracy.

The platform has also strengthened cold chain execution. Weather-based standard operating procedures now guide fulfillment decisions, contributing to a 15% reduction in thawed orders. In addition, customized packaging workflows ensure each order meets precise handling and packaging requirements based on customer specifications.

Beyond operational gains, customers also now benefit from real-time visibility into inventory and shipment activity, enabling faster decision-making and greater transparency throughout the fulfillment process. According to eGourmet, clients have also realized an estimated 20% reduction in material costs through improved packaging management and operational efficiency.

Leadership teams now have access to real-time performance data, empowering faster, more informed decisions related to labor productivity, carrier performance, packaging utilization and fulfillment velocity. Equally important, eGourmet can continue scaling its business without increasing labor and operational costs at the same pace as order volume. Technology has evolved from a growth constraint into a catalyst for innovation.

Looking ahead, eGourmet sees the future of cold chain fulfillment being driven by AI, predictive analytics and greater automation. The company plans to continue its collaboration with Techdinamics to build a more intelligent and connected fulfillment ecosystem.

What began as a response to unprecedented growth has evolved into a strategic technology partnership that continues to create new opportunities for scalability, efficiency and customer service. Together, eGourmet and Techdinamics have established a strong foundation to support the next generation of cold chain fulfillment.
